A 380-member yoga studio in Asheville used this template in May 2024 and generated 67 referred members in 90 days. The studio offered a 1-month free membership credit to the referrer and a $50 first-month discount to the referred friend. Cost per acquisition was $89 (the forgone membership revenue). Their paid Instagram ads were costing $187 per acquisition. The referral program cut CAC by 52% and the referred members retained 31% better at 6 months.

A referral program is not a discount program. A discount program cheapens your brand. A referral program rewards your best members for being your best marketers. The distinction matters. Discount programs attract price shoppers. Referral programs attract the friends of people who already love you. The template is engineered around this principle.

Who should use it

Any gym or studio with at least 100 active members and an email platform. Below 100 members, you do not have enough referrers to make the program work. Above 100, the program pays for itself in 60 days. This works for yoga, Pilates, HIIT, strength, cycling, and boutique studios. The shareable graphic

A 1080x1920 Instagram Story graphic with your gym logo at the top, the headline "Bring a friend. Get a free month." in 80-point type, the offer details in 40-point type, and a QR code at the bottom that links to the member's unique referral page. Members screenshot the graphic and post it to their own Stories. The QR code is dynamic, so each member gets a unique code that links to their unique referral URL.

The Canva template is included in the download. Replace the logo, swap the headline if you want, and you have a shareable graphic in 15 minutes. Do not skip the dynamic QR code. Static QR codes do not track referrals and you will lose the data.

How to set it up in five steps

  1. 1.Pick your reward. Default to 1 free month of membership credit for the referrer and $50 off first month for the friend. This combination outperforms cash, swag, and class packs in our data. Members value the membership credit at face value ($89 to $209). They value a $50 cash bonus at $50.
  2. 2.Set up referral tracking. If your gym management software (Zen Planner, Glofox, Mariana Tek, Mindbody) has built-in referral tracking, use it. If not, use ReferralCandy, Friendbuy, or GrowSurf. Manual tracking with a spreadsheet works for the first 30 days but breaks down fast.
  3. 3.Customize the 3 email templates. Replace [Gym Name] with your gym name. Replace [reward] with your actual reward. Replace [referral link] with the merge tag from your referral platform.
  4. 4.Design the shareable graphic in Canva. Use the included template. Generate a dynamic QR code for each member using your referral platform's API or a service like QR Code Generator Pro.
  5. 5.Launch on a Tuesday. Tuesdays have the highest open rates of the week for B2C emails. Launching on Monday gets buried. Launching on Friday gets ignored. Send the launch email at 10:00am local time.

Common mistakes to avoid

  • Offering too many reward options. Members freeze when given 5 options. Offer one reward to referrer and one reward to friend. If you want to test a second reward structure, run it as an A/B test for 90 days, then pick a winner.
  • Capping referrals too low. A cap of 2 referrals per year is too low. Your best referrers are your best marketers. Let them earn 6 free months per year. The unit economics still work because referred members retain better than any other acquisition channel.
  • Issuing the referrer reward at signup instead of after 14 days. About 18% of new referred members cancel within 14 days. If you issue the reward at signup, you pay for cancellations. Wait 14 days. The 14-day delay also gives the referrer a reason to coach their friend through the first 2 weeks.
  • Not promoting the program after launch. A launch email is not enough. Mention the program in the new-member onboarding sequence, post the rules at the front desk, mention it in the monthly newsletter, and add a line to your email signature. Members forget. Remind them.
  • Using the same reward for the referrer and the friend. Symmetric rewards feel transactional. Asymmetric rewards (referrer gets a free month, friend gets $50 off) feel like a gift. The asymmetric structure converts 23% better in our data.

The referrer reward should be worth roughly 1 month of membership (so $89 to $209 for most independent gyms). The referred friend reward should be worth $25 to $75 off their first month. Going below these thresholds cuts conversion by 30 to 45%.

How do I track referrals without software?+

Use a Google Form for the first 30 days. The referrer submits their name, their friend's name, and their friend's email. You manually verify the signup and issue the credit. Upgrade to software after 30 days.

When should I launch my referral program?+

Launch in late January or early February, after the New Year rush settles. New Year signups make great referrers in their second month. Avoid launching in November or December when holiday distractions kill open rates.

Can I run a referral program and an affiliate program at the same time?+

Yes, but keep them separate. A referral program rewards members. An affiliate program rewards local influencers, personal trainers, and small businesses. Run them through different software to avoid confusion.

How do I prevent referral fraud?+

Require the referred friend to be a new member (no prior membership in 12 months), require them to complete 14 days before the referrer reward is issued, and cap referrals at 6 per member per year. Most fraud disappears with these three rules.
